AI Strategy & Consulting

We help leadership teams decide where AI is worth the money, in what order, and who should build it. You finish with a plan you can fund and start on within the quarter.

Overview

Most organisations do not lack ideas for AI. They have a long list from every department, a few pilots that stalled, and no shared view of which ones are worth funding. Money tends to follow the loudest sponsor, and the data work that would make any of it succeed is left until later. Strategy work turns that list into a short, ranked plan with numbers behind it.

A ranked list, not a long one
Every use case is scored on value, feasibility, data readiness, and risk, against the same criteria.
Numbers your finance team accepts
Business cases are built from your own cost and volume data, with every assumption written down.
A plan with owners
Each step has a named owner, a budget range, and a date by which a decision is needed.

Deliverables

What you receive at the end of the work, in formats your team can edit and reuse.

Use-case portfolio
A long list of candidates, scored and ranked, with a one-page profile for each of the top ones.
Business case and ROI model
Cost, benefit, and payback for each prioritised use case, in a spreadsheet your finance team can change.
Data readiness assessment
A check on whether the data each use case needs exists, can be reached, and is good enough, with the gaps listed.
Build, buy, or partner calls
A reasoned recommendation for each use case, with a vendor shortlist where buying makes sense.
Operating model and governance
Who owns AI work, how projects are approved, and which risk and review controls apply.
90-day roadmap
Sequenced steps for the first quarter, with owners, dependencies, and budget, ready for a leadership decision.

Decisions we help you make

The questions leadership teams are usually stuck on, what we bring to each, and what you leave with.

  • Which use cases come first?

    What we bring

A scoring method agreed with your leadership before we look at any idea, so the ranking is not a matter of opinion.

    You leave with

A ranked portfolio and a clear first project.

  • Do we build, buy, or partner?

    What we bring

Knowledge of the products on the market and what a custom build costs to run, with no commission from any vendor.

    You leave with

A recommendation for each use case, with the reasoning.

  • Is our data ready?

    What we bring

A hands-on review of the sources each use case depends on, checked against real samples.

    You leave with

A list of gaps, with the data work sized and sequenced.

  • Who owns this?

    What we bring

Operating models from comparable organisations, and a view on what suits your size and structure.

    You leave with

Named roles and an approval route for AI projects.

  • What do we fund, and when?

    What we bring

Cost ranges and a payback view for each option, so spend can be released in stages.

    You leave with

A phased budget with a go or no-go point at each stage.

Approach

A short engagement in three phases. Each one ends with a document you can use straight away.

  1. Phase 1

    1 to 2 weeks

    Listen

    • Interview the executive sponsor and six to ten people who run the work
    • Review your current systems, data sources, and any AI work already under way
    • Agree the scoring criteria and what counts as success

    You receive

Findings summary and an agreed scoring method.

  2. Phase 2

    2 weeks

    Assess and rank

    • Build a long list of use cases from the interviews and a working session
    • Score each one with your team in the room
    • Check data readiness for the top candidates against real samples

    You receive

Ranked portfolio and a data readiness report.

  3. Phase 3

    1 to 2 weeks

    Plan

    • Build business cases for the top use cases
    • Make the build, buy, or partner calls
    • Draft the roadmap, operating model, and budget
    • Present to your leadership team and record the decisions

    You receive

Roadmap, business cases, and a leadership readout.

Engagement models

Most clients begin with the sprint. The roadmap and the retainer build on it.

Strategy sprint

Leadership teams who need a ranked shortlist and a clear first step.

4 weeks, fixed scope

  • Stakeholder interviews
  • Scored use-case portfolio
  • Data readiness check on the top candidates
  • Leadership readout

Roadmap and business case

Teams that need a plan detailed enough to take to the board and secure funding.

6 to 8 weeks, fixed scope

  • Everything in the sprint
  • Business cases and ROI model
  • Build, buy, or partner recommendations
  • Operating model and 90-day roadmap

Advisory retainer

Teams already executing who want an experienced AI lead on call for decisions.

Monthly, 2 to 6 days

  • Fortnightly steering sessions
  • Vendor and architecture reviews
  • Review of business cases and pilot results
  • Quarterly roadmap update

Independence and tools

How we keep the advice impartial, and the methods we use to reach it.

How we work with you

Independent advice
We do not resell software or take vendor commissions, so build or buy calls are made on fit and cost.
Responsible AI review
Every shortlisted use case is checked for bias, privacy, and regulatory exposure, including the EU AI Act where it applies.
Confidential by default
Interview notes and data samples stay in a restricted workspace, under an NDA signed before we start.
You own the output
Every document, model, and scoring sheet is yours, in formats your team can edit.
No lock-in
The roadmap can be delivered by your team or any partner. Working with us on delivery is optional.

Methods and tools

Scoring
A weighted scorecard on value, feasibility, data readiness, and risk, agreed with you in week one
Business cases
Spreadsheet models with every assumption listed, open for your finance team to change
Data review
SQL and notebook sampling of real data, using the catalog and lineage tools you already have
Workshops
Facilitated working sessions, in person or remote
Risk frameworks
NIST AI RMF and ISO/IEC 42001 as reference points, adapted to your sector
Vendor evaluation
Structured scoring against your requirements, with proof-of-concept tests where needed

We use the tools you already have. There is nothing to buy or install.

Frequently asked questions

How is this different from a big-firm strategy deck?

We stay close to the work. The people who interview your teams are the ones who write the plan, and the output is a ranked list with numbers rather than a framework. It is meant to be used the following Monday.

Do we need clean data first?

No. Part of the work is finding out how ready your data is. We check real samples and tell you which use cases can start now and which need data work first.

Is the roadmap tied to using you for delivery?

No. It is written so any team can carry it out. Many clients do the first project with us, but you are free to use your own engineers or another partner.

What do you need from our team?

An executive sponsor, access to six to ten people who do the work, and about two hours a week from a day-to-day contact. We handle the rest.

How long until we can act on it?

A strategy sprint ends with a leadership readout in four weeks, and the first project can usually start within a month after that.

Can you work with what we have already started?

Yes. If you have pilots or vendor proposals under way, we review them in the first phase and include them in the ranking.

Have a list of AI ideas and no clear order? Send it over and we will tell you where we would start.
